Daniel M. runs a sawmill in Cluj-Napoca, Romania, and has traded lumber across Eastern Europe for 12 years.

Beyond his sawmill business, he spotted an opportunity in the large volumes of charcoal powder (carbon fines) discarded by local charcoal producers and coal depots — material that cost these suppliers money to dispose of.

Daniel began sourcing this waste charcoal powder and converting it into sellable briquettes, a side business that now nets $130,000+ per year.

Project profile

Daniel sources around 25 tons of charcoal/coal powder monthly from regional charcoal kilns and coal processing sites, material his suppliers were previously paying about €400 per month to dispose of.

He chose a three-machine line from us for a daily briquette output of 3-4 tons. Investment: $35,000. Setup time: 3 weeks.

Challenges Daniel solved with Shuliy charcoal briquettes making machine

Uneven binder mixing. Early batches showed inconsistent binder distribution, leading to weak spots in briquettes. Daniel extended the wheel mixer run time and standardized the mixing sequence to ensure charcoal powder and binder combine fully before extrusion.

Cracking during cooling. Early briquettes cracked as they cooled. The fix: adjusting binder ratio to 3-5% and tuning extrusion pressure. Cracking dropped below 2%.

Seasonal demand. Romanian demand peaks October-March. Daniel built inventory during slow months and signed annual supply contracts with his largest buyers.

Quality consistency. Some batches burned faster or left more ash. Daniel started testing moisture and particle size before each batch, plus final inspection of finished briquettes.

CNC cutter maintenance. Blade replacement was eating into production time. Daniel set a preventive maintenance schedule and trained two operators on basic service—downtime dropped from 8 hours to under 2 hours monthly.

Client testimonial after using charcoal briquettes making machine

“I researched briquetting equipment for almost a year. Italian machines cost twice as much and German options were even higher. The Chinese equipment from Shuliy matched Italian quality at half the price.

Our technical team worked with their engineers during installation—the whole line was running within three weeks. Six months in, we’re producing 100 tons monthly and selling everything we make.

The ROI has been faster than my furniture business ever delivered.”
